AI in Dentistry: The Tools That Actually Make You Money (and the Ones That Just Look Cool)

Most dentists are buying AI to look modern. The 1% are buying AI to get paid. There is a canyon between those two decisions, and it’s where six-figure swings in production hide. If your artificial intelligence stack doesn’t move a number you can bank — more diagnosed treatment, more answered phones, more collected claims — it’s a gadget, not an investment.

On the Bulletproof Dental Practice Podcast, Pete Boulden and Craig Spodak have been dissecting AI in dentistry since 2018 — long before it was a booth on every trade-show floor. Their conclusion is blunt: AI won’t replace the dentist. It replaces the parts of the dentist that were never the most valuable to begin with. Understand that, and you stop chasing shiny objects and start deploying tools that print money.

What Does AI Actually Do Inside a Dental Practice?

Pete frames it with a model every owner should tattoo on their forearm. Break down what a dentist is paid for into three buckets: diagnostician, mechanic, and artist. His rough split — and Craig agreed on air — is roughly 50% diagnostician, 35% mechanic, 15% artist. You are compensated and revered most for what you see, not just what you drill.

Here’s the uncomfortable part. The diagnostic bucket — the biggest one — is the easiest for a computer to out-perform. As Pete put it on the show: the human eye distinguishes maybe 250 shades of gray. A radiograph contains roughly 8,800. Add to that the fact that you’ve read maybe 10,000 radiographs across your career, while an AI model trains on millions, and the math stops being flattering. “No one can ever compete with that,” Pete said. He’s right. And that’s not a threat — it’s a lever.

Put ten dentists in a room with one set of radiographs and you get ten treatment plans. That inconsistency is the enemy of case acceptance and the enemy of profit. AI collapses the variance. It doesn’t take the case away from you — it hands you a second, tireless set of eyes so nothing walks out the door undiagnosed.

Which AI Tools Actually Make a Dental Practice Money?

Cut through the hype. Only a few categories move a P&L. Here’s where the dollars actually live:

  • Radiographic diagnostic AI (imaging assist). Tools that flag caries, bone loss, and pathology on every X-ray. The revenue mechanism isn’t magic — it’s caught treatment that would have been missed plus a visual the patient can see and believe. This is where AI turns your biggest compensation bucket into more accepted dentistry.
  • AI phone answering and scheduling. Every unanswered call is a new patient handed to the practice down the street. AI that answers after hours and during huddle stops the leak. This is pure top-of-funnel money.
  • AI insurance verification and claims. The most boring, most profitable use. Software that verifies benefits and scrubs claims before submission cuts denials and shrinks your accounts receivable — cash you already earned but haven’t collected.
  • Content and marketing generation. Pete was early on ChatGPT and DALL-E for a reason: they collapse the cost of producing patient communication, blog content, and campaigns from days to minutes.

Notice what’s not on the list: AI that generates a dashboard nobody acts on. If a tool doesn’t end in a booked appointment, an accepted plan, or a collected dollar, it’s a hobby.

Will AI Replace Dentists?

No — and the reason is the whole strategy. AI eats the commodity: the routine read, the repetitive verification, the after-hours call. What it can’t touch is the artist and the relationship. The 15% artistry bucket. The chairside trust. The team culture. The judgment to know when the “obvious” diagnosis on the screen is wrong for this human in front of you.

This is Craig’s territory, and it’s the part the futurists forget. Dr. Marc Cooper told Pete and Craig on the podcast that the future dentist stops being a technician and becomes a team leader — someone who orchestrates people, systems, and now machines. “Nothing will be the same in a dental office in the near future,” Cooper said. He wasn’t predicting your obsolescence. He was predicting your promotion. AI does the mechanical seeing so you can do the leading, the connecting, and the artistry no algorithm will ever fake.

That’s the emotional core of it. Dentistry is already an isolating profession. The dentist who hides from technology gets lonelier and more replaceable every year. The one who leans in — and has a tribe to figure it out with — gets freer. The tool doesn’t decide which one you become. You do.

How Should a Practice Owner Actually Roll Out AI?

Don’t boil the ocean. Sequence it by profit-per-effort:

  • Start with the leak that’s costing you today. For most offices that’s unanswered calls or a fat A/R. Deploy AI phone answering or claims/verification first — fastest, cleanest ROI.
  • Layer in diagnostic imaging AI next. Use it as a case-presentation weapon, not just a clinical crutch. When the patient sees what the software sees, acceptance climbs.
  • Measure one number per tool. Calls answered. Denial rate. Diagnosed-vs-accepted. If the number doesn’t move in 90 days, kill the tool. No sentimentality.
  • Train the team to trust it, then verify it. AI is the first read, not the final word. The doctor still owns the diagnosis.

Cooper called the dentists who moved early “trailmakers, not trailfinders.” He also warned that we’re already past the tipping point — adoption isn’t optional anymore, only timing is. The practices integrating AI now aren’t gambling. They’re compounding a lead.
